GEO: When Google Ranking Is No Longer Enough

For years, businesses treated a first-page Google ranking as a dependable asset — something worth funding because the returns were reasonably measurable. That assumption is now being repriced. People are no longer searching only through Google. They are asking ChatGPT, Gemini, Perplexity, Copilot and other AI-powered search platforms directly.

This is where GEO — Generative Engine Optimization becomes important. SEO mainly asks, “How can our website rank higher?” GEO asks, “How can AI understand, trust and select our brand as part of its answer?” From where I sit, that is not a marketing nuance. It is a shift in where the returns on your digital spend actually come from.

In the AI era, having a beautiful website or publishing large amounts of content is not enough. AI systems need to understand who your company is, what expertise you have, what products and services you provide, which industry you operate in, which markets you serve, and how your brand, founders, products and expertise are connected. In accounting terms, this is essentially good documentation — the same discipline we apply when we want an auditor, a bank or an investor to understand the business without us in the room.

This is why GEO is not simply about keywords. It involves content structure, entities, semantic relationships, schema, internal linking, external references, authority and machine-readable information. These are structured inputs — and structured inputs are what make an outcome measurable rather than anecdotal.

If someone asks an AI, “Who provides AI systems for SMEs in Malaysia?”, the objective is no longer just to appear on Google. The objective is for AI to recognise your company, understand what you do and have enough trusted signals to consider your brand in the generated answer. Miss that, and the enquiry pipeline you budgeted for quietly shrinks — often before anyone notices it in the numbers.

This is the shift from Search Visibility to AI Visibility. SEO still matters, but it is now part of a broader digital visibility strategy. Businesses increasingly need to think across three layers: SEO — Search Engine Optimization, AEO — Answer Engine Optimization, and GEO — Generative Engine Optimization. Treat it as three budget lines working together, not one expense item to be trimmed.

Fifteen years ago, website structure, backlinks, internal linking and authority heavily influenced how search engines understood organisations. The fundamentals have not disappeared. The difference today is that we are no longer optimising only for search engines. We are building a digital presence that machines can understand as a complete organisational identity.

That is why I see GEO not simply as another marketing trend. It is becoming part of the digital infrastructure for the AI era. And like any infrastructure, it should be assessed the way we assess infrastructure at AINNA — on cost, useful life and the value it returns to the business.

Google needs to find you. AI needs to understand you.
